A recent Fast Company article, based on insights from cognitive neuroscientist Adrian Owen, makes an important point for anyone working with students: intellectual ability is only useful when a student can effectively put it to work. Owen describes executive functions as the brain’s management system. These abilities help a person focus attention, hold information in mind, plan ahead, resist distractions and impulses, regulate emotions, adapt to changing circumstances, and understand other people.
Although the article addresses executive functioning across the lifespan rather than specifically focusing on K–12 education, several implications are particularly relevant to student success.
1. Being capable and demonstrating capability are different things.
A student may understand academic material and still perform poorly because of difficulty starting assignments, maintaining attention, organizing materials, remembering instructions, checking work, or completing tasks. Owen describes executive functions as the bridge between knowing what to do and actually doing it. This distinction is especially important when educators encounter a bright student whose classroom performance does not seem consistent with measured intellectual ability.
For schools, the important question may therefore be broader than, “How intelligent is this student?” We should also be asking, “How effectively can this student use the abilities he or she already possesses?”
2. Many common school problems are really executive-function problems.
Executive functioning encompasses several abilities students use throughout virtually every school day. These include attention, working memory, planning, inhibition, emotional regulation, flexibility, and social understanding.
In practical K–12 terms, these abilities influence whether a student can:
Begin an assignment without repeated prompting.
Remember a teacher’s multistep directions.
Ignore classmates, phones, noises, and other distractions.
Organize materials and assignments.
Plan a long-term project.
Stop and think before responding impulsively.
Check work for errors.
Move from a preferred activity to a less preferred activity.
Tolerate mistakes and frustration.
Adjust when the teacher changes the plan.
Recognize how behavior affects classmates.
Persist long enough to complete difficult work.
A weakness in one or more of these areas can therefore look like an academic problem even when the student possesses considerably more knowledge or reasoning ability than classroom performance suggests.
3. Executive functioning helps explain why intelligence alone does not guarantee school success.
Owen argues exceptionally intelligent people can still procrastinate, make poor decisions, remain disorganized, and repeatedly make the same mistakes. Conversely, someone with less remarkable intellectual ability may consistently make good decisions, remain organized, adapt, and accomplish long-term goals. Executive functions help convert intellectual resources into effective behavior.
This has an important educational implication. A high IQ score should not lead an IEP team, teacher, or parent to assume a student should automatically be able to work independently. A student can have substantial reasoning ability while simultaneously needing explicit support with planning, attention, working memory, organization, emotional regulation, or task completion.
4. Emotional and social regulation are part of executive functioning, too.
Executive functioning is not limited to completing homework and keeping a backpack organized. Owen includes inhibition, emotional regulation, and understanding what other people may be thinking within this broader mental-management system.
For students, this means executive-function weaknesses can affect friendships, classroom behavior, conflict resolution, and the ability to recover from frustration. A student who becomes overwhelmed by a difficult assignment, blurts out an answer, reacts strongly to correction, or has difficulty recognizing a peer’s perspective may be experiencing problems involving regulation rather than simply demonstrating poor motivation or intentionally inappropriate behavior.
This distinction matters because behavior interpreted as unwillingness may sometimes reflect difficulty with self-management.
5. Technology, including artificial intelligence, creates a new executive-function challenge.
One of the most interesting portions of the article concerns artificial intelligence. Owen does not argue students or adults should avoid AI. Instead, he raises a more sophisticated concern: people need to make conscious decisions about which cognitive tasks should be delegated to technology and which should continue to require human thought.
This may become one of the most important executive-function skills for students.
A student who uses AI to clarify a difficult concept, obtain feedback, generate practice questions, or organize ideas may be extending his or her thinking. A student who automatically asks AI to perform every difficult cognitive task may instead be avoiding the very thinking schools are attempting to develop.
The educational question should therefore move beyond “Should students use AI?” to “Can students make good decisions about when and how to use AI?”
6. There is no single exercise or program capable of “fixing” executive functioning.
Owen specifically cautions against looking for one brain-training activity, supplement, application, or simple exercise capable of transforming executive functioning. He compares executive functioning with physical fitness: improvement depends upon multiple conditions working together. The article identifies regular exercise, adequate sleep, stress management, strong social relationships, continued learning, and sustained mental engagement as supportive conditions.
For educators and parents, this is a useful reminder. Executive-function intervention should not consist solely of purchasing an organizational application or giving a student another planner. Successful support may require changes in instruction, routines, expectations, environmental structure, reinforcement, opportunities for practice, and the student’s awareness of his or her own thinking.
The Most Important K–12 Lesson
Perhaps the most important idea from the article is simple: executive functioning allows students to turn ability into action.
Schools traditionally devote considerable attention to what students know. Student success also depends upon whether they can focus, remember, plan, begin, persist, regulate, adapt, evaluate their own performance, and make thoughtful decisions.
For some students, teaching these skills explicitly may be just as important as teaching reading, writing, mathematics, and science. A student may have the intellectual capacity to solve a problem but still need considerable assistance learning how to organize himself well enough to solve it.
That distinction has repeatedly been important in my Independent Educational Evaluations. The question is not simply what a student is capable of understanding. We also have to determine what prevents the student from consistently converting that capability into successful performance.
